    Maison Briau, Maison Tino, and 48 other brands belong to the Gozoki food group. Its specialty is premium, locally sourced products made across 18 production sites in France, covering the entire value chain—from formulation to shipping.

    In 2022, to keep pace with growing expectations around quality, food safety, and logistics performance, Gozoki undertook a strategic shift: transforming its sites into a fully integrated industrial platform. Maintenance emerged as a key driver of this industrial transformation, highlighted by the nationwide deployment of CARL Source CMMS over a two-year period. Here is a look back at an exemplary multi-site deployment.

    Maintenance undergoes a profound transformation

    Until 2022, each site managed its maintenance independently, using different tools and operating without overall coordination. To support the rollout of the common industrial platform, management defined three key objectives:

    • Build a shared culture focused on reliability and industrial performance
    • Harmonize working methods
    • Optimize practices and costs through unified, strengthened management

    The implementation of a Core Model and the convergence of the CMMS is one of the strategic pillars of this transformation. It is creating a true Group-wide maintenance network and fostering the emergence of collective intelligence in service of sustainable performance.

    Collective, committed project management…

    Right from the start of the project, a multi-disciplinary team was put together, bringing together the methods and operations departments along with the 17 plant managers.  Software publisher CARL, a subsidiary of Berger-Levrault, mobilized two project managers and a dedicated functional consultant to guarantee structured rapid integration of the solution.

    Leading the initiative, Laetitia Perella, Application Administrator, and Samuel Bouysses, Methods Technician, coordinated the introduction of CARL SourceCARL Touch mobility and the roll-out plan for the Group’s maintenance teams.

    Deployment began with the most motivated sites. The goal was to create a ripple effect—building momentum through example and gradually uniting the entire network.

    A successful bet! Results were quick and visible, fostering a growing culture of collaboration and a tightly connected team that continues to thrive.

    …Built on an efficient Core Model

    To roll out the CMMS Group-wide, Gozoki and CARL Software worked together to create a Core Model based on the Maison Briau and Végécroc pilot sites. The objective is to standardize processes, settings, and nomenclatures across all sites, limiting local customizations to what is strictly necessary.

    Each site undergoes rigorous data recovery: equipment and items are standardized, and duplicates are eliminated. Clear, secure access workflows are defined to structure daily use of the tool.
    A methods assistant is also recruited to monitor, improve the reliability of and optimize the database.

    CMMS has become a real efficiency lever for the whole group, bringing consistency, visibility, and performance – with a steady rate of 4 sites deployed per year.

    …and a management approach focused on team engagement

    CMMS deployment is carefully orchestrated at all levels of the company to mobilize teams and ensure sustainable skills development.

    • On–site visits to understand local practices and identify a contact person for each site.
    • A dedicated CARL consultant appointed for each site, supported by a Data Manager
    • Reinforced management, with weekly follow-ups between the project manager, the project team, and a dedicated Data Manager.
    • Quarterly training sessions focused on key modules.
    • Centralized access to CMMS information via a dedicated e-mail address.
    • Weekly meetings with managers to co-construct the CMMS database (equipment, work, purchasing, budget, regulations, mobility, etc.).

    Result: structured deployment, gradual appropriation, and solid collective dynamic.

    Visible, quantifiable gains

    The deployment of CMMS at Gozoki quickly produced tangible results: time savings, streamlined workflows, better planning, reduced costs, more accurate real-time maintenance management.

    • Improvement in preventive maintenance: long hindered by the constraints of 3-shift operation, preventive maintenance is progressing thanks to the CMMS48% preventive maintenance in 2022 compared with 35% in 2023!
    • Targeted consumption: data analysis revealed €10,000 in annual expenditure on hoses alone, triggering immediate awareness and corrective action.
    • Skills enhancement: the identification of a zone with a high breakage rate on a production line led to targeted operator training, better use of equipment, and time freed up for preventive action.
    • Improving stock reliability: 14% of errors detected are corrected thanks to a continuous improvement approach involving field teams.
    • Shared spare parts management: no more purchasing in silos. With a group view of stocks via CARL Source, sites can cooperate, reduce dormant stocks, optimize purchasing, and avoid production stoppages.

    This assessment illustrates a clear reality: The CMMS is a real driver of progress, not only digitizing maintenance, but also transforming its scope.

    The choice of CARL Source was based in part on its ability to meet the challenges of the agri-food sector, particularly in terms of regulations. Indeed, as soon as it was deployed, the solution reinforced the traceability of operations – a major asset during audits: controls, consumables and interventions are now centralized, documented and accessible in just a few clicks.

    The consistent use of CARL Source across all sites ensures operational consistency, greater data reliability, and enhanced Group-wide compliance.

    The solution also facilitates monitoring of metrology and sensitive equipment, such as food racks. For example, periodic checks on metal detectors are integrated into the preventive maintenance plan, with systematic reporting.
