Gozoki, unified maintenance for industrial performance

Gozoki, unified maintenance for industrial performance

Maison Briau, Maison Tino… and 48 other brands are part of the Gozoki food group. Its niche: top-of-the-range local products made at 18 production sites throughout France, covering the entire value chain from formulation to shipment.

In 2022, to meet the growing demands in terms of quality, food safety and logistics performance, Gozoki initiated a strategic shift: to structure its sites into a truly integrated industrial platform. Maintenance became a major lever in this industrial transformation, as demonstrated by the nationwide deployment of CARL Source CMMS over a two-year period. Here’s a look back at an exemplary multi-site deployment.

    GOZOKI - Usine

    Maintenance undergoes a profound transformation

Until 2022, each site managed its maintenance independently, with disparate tools and no overall coordination. To implement the common industrial platform, management has set three key objectives:

    • build a shared culture around reliability and industrial performance,
    • harmonize working methods,
    • optimize practices and costs through unified, reinforced management.

The implementation of a Core Model and the convergence of CMMS is one of the strategic axes of this transformation. It creates a genuine Group-wide maintenance network and fosters the emergence of a collective intelligence in the service of sustainable performance.

Reasons for choosing CMMS CARL Source

Samuel Bouysses | GOZOKIAlready successfully used at Maison Briau and Végécroc, CARL Source was chosen for its rich functionality, its suitability for our agri-food businesses and its fluid management of a multi-site environment”, explains Samuel Bouysses, Methods Technician.

    Collective, committed project management…

Right from the start of the project, a multi-disciplinary team was put together, comprising the methods and operations departments and the 17 plant managers. Software publisher CARL, a subsidiary of Berger-Levrault, mobilized two project managers and a dedicated functional consultant to guarantee structured integration of the solution in record time.
At the helm, Laetitia Perella, Application Administrator, and Samuel Bouysses, Methods Technician, orchestrate the presentation of CARL Source, CARL Touch mobility and the roll-out plan for the Group’s maintenance teams.
Deployment begins with the most willing sites. The aim is to create a knock-on effect, generate support by example, and gradually federate the entire network.
A successful bet! The results are quick and visible, with a growing culture of sharing and a close-knit team that endures!

Laetitia Perella | GOZOKICARL Touch mobility is CARL’s plus. It will make it easier for technicians to intervene, enter/exit stock and take inventory. Implementing mobility is a real motivator for maintenance teams! In fact, it’s often the goal to reach.” says Laetitia Perella, Application Administrator.

…Built on an efficient Core Model

To roll out the CMMS Group-wide, Gozoki and CARL Software worked together to create a Core Model based on the Maison Briau and Végécroc pilot sites. The aim is to harmonize processes, settings and nomenclatures across all sites, limiting local adaptations to what is strictly necessary.
Each site undergoes rigorous data recovery: equipment and items are standardized, and duplicates eliminated. Clear, secure access workflows are defined to structure daily use of the tool.
A methods assistant is also recruited to monitor, improve the reliability of and optimize the database.

CMMS has become a real efficiency lever for the whole group, bringing consistency, visibility and performance – with a steady rate of 4 sites deployed per year.

…and management focused on team buy-in

CMMS deployment is carefully orchestrated at all levels of the company to mobilize teams and ensure sustainable skills development.

    • Field visits to understand local practices and identify a contact person for each site.
    • One CARL consultant appointed per site, supported by a Data Manager.
    • Reinforced management , with weekly monitoring by the project manager, the project team and a dedicated Data Manager.
    • Quarterly training sessions focused on key modules.
    • Centralized access to CMMS information via a dedicated e-mail address.
    • Weekly meetings with managers to co-construct the CMMS database (equipment, works, purchasing, budget, regulations, mobility, etc.).

The result: a structured deployment, gradual appropriation and a solid collective dynamic.

CMMS, the catalyst for a unifying transformation

The implementation of CMMS at Gozoki has profoundly redefined maintenance practices, creating a dynamic of convergence. By harmonizing methods and structuring a common language, it has enhanced the clarity of exchanges and facilitated collaboration between teams. CMMS has become a strategic cross-functional tool, and is now fully integrated into production, methods and quality practices.
It embodies a new, more collaborative, more integrated way of working, designed to deliver sustainable industrial performance.

    GOZOKI - Usine BRIAU

    Visible, quantifiable gains

The deployment of CMMS at Gozoki quickly produced tangible results: time savings, streamlined workflows, better planning, reduced costs, more accurate real-time maintenance management. The optimization levers are concrete:

    • Improved preventive maintenance : long hampered by the constraints of 3-shift working, preventive maintenance is on the rise thanks to CMMS: 48% curative maintenance in 2022 compared with 35% in 2023!
    • Targeted consumption : data analysis revealed €10,000 in annual expenditure on hoses alone, triggering immediate awareness and corrective action.
    • Skills enhancement : the identification of a zone with a high breakage rate on a production line led to targeted operator training, better use of equipment and time freed up for preventive action.
    • Improving stock reliability : 14% of errors detected are corrected thanks to a continuous improvement approach involving field teams.
    • Shared spare parts management : no more purchasing in silos. With a group view of stocks via CARL Source, sites can cooperate, reduce dormant stocks, optimize purchasing and avoid production stoppages.

This assessment illustrates a clear reality: CMMS is a real driver of progress, not only digitizing maintenance, but also transforming its scope.

CARL Source, a CMMS fully adapted to the needs of the food industry

The choice of CARL Source was based in part on its ability to meet the challenges of the agri-food sector, particularly in terms of regulations. Indeed, as soon as it was deployed, the solution reinforced the traceability of operations – a major asset during audits: controls, consumables and interventions are now centralized, documented and accessible in just a few clicks.
The consistent use of CARL Source across all sites ensures operational consistency, greater data reliability and enhanced Group-wide compliance.
The solution also facilitates the monitoring of metrology and sensitive equipment, such as food racks. For example, periodic checks on metal detectors are integrated into the preventive maintenance plan, with systematic reporting.

The result: simple, fluid, exhaustivetraceability… for better regulatory maintenance!

When CMMS helps to enhance the image of maintenance

Thanks to CMMS, we have changed the image of maintenance within the company. The technical and accounting indicators provided by CARL Source finally make our performance visible and objective. Traceability enables us to make the most of the work done by our field teams. Today, maintenance is no longer perceived as a mere support function, but as a key player in industrial performance.” concludes Samuel Bouysses.
